The Ingredient We Leave Out: Why Our Hot Sauce Pours the Way It Does

There's a moment in every batch that decides how the sauce will pour, and it happens with a measuring cup.

The ferment is finished. Twenty-one days minimum, sliced chilis under brine, the pH down where we need it. What's in the vessel at that point is not sauce yet. It's fermented pepper and a lot of liquid. So we pull a portion of that brine off, puree what's left, and then add a specific measured amount of the brine back in.

That measurement is the whole thing. It's the difference between a sauce you can pour and a sauce you have to spoon, and we arrived at it the slow way, over a decade of batches. Nobody asks us about it. But it's the answer to a question we get constantly, usually phrased as some version of: why is this thinner than what I'm used to?

Here's the honest answer.

Fermentation takes a pepper's structure apart. That's the job.

A fresh pepper is rigid because of its cell walls, and the glue holding those walls to each other is pectin. It sits in a layer called the middle lamella, and it's the reason a raw pepper snaps instead of smears.

Fermentation goes after that layer. In fermented vegetables, softening traces directly to the breakdown of pectic material in the middle lamella, driven by pectolytic enzymes: polygalacturonases, which cut the pectin backbone apart, and pectinesterases, which strip the methyl groups off first and leave it open to attack. Some of those enzymes come from the vegetable itself. Some ride in from outside. Both are working the entire time a batch sits.

The pickle industry treats this as a problem to solve, and reasonably so, because a soft pickle is a failed pickle. Their standard lever is calcium: calcium chloride in the brine crosslinks the pectin and holds firmness through months of storage. Salt does some of this work too, by limiting the activity of the softening enzymes.

We don't add calcium. We never have. A pickle needs to survive being bitten. A hot sauce needs to be pureed. The structural breakdown a pickle maker spends money to prevent is, for us, the thing we're waiting on. By day twenty-one, the pepper has given up its architecture, and what's left blends into something smooth and integrated rather than gritty.

So the sauce is thinner partly because fermentation earned it that way. A sauce built from fresh peppers and vinegar keeps more of that intact cell-wall material, and intact cell walls hold structure. Ours don't have much left to hold. We could put the body back. We choose not to.

This is the part where most of the category makes a different call, and it's a perfectly good one.

A stabilizer like xanthan gum is a workhorse. It suspends solids, gives a sauce a consistent cling, keeps the bottle looking the same on day one and day two hundred, and it does all of that at fractions of a percent. Plenty of sauces we admire use it. If you want a hot sauce that coats a wing in an even sheet, a gum is how you get there, and there is nothing wrong with wanting that.

We've never tried it. Not once, in ten years.

That isn't stubbornness for its own sake. If an ingredient doesn't absolutely have to be in the bottle, it doesn't go in the bottle. That's the rule, and it settles a lot of arguments before they start. A gum would be there to change how the sauce looks and how it clings. It wouldn't make the sauce taste like more of itself. So the discussion ended before it got as far as a test batch.

What that rule costs us is real, and we'd rather name it than pretend otherwise. Our bottle separates on the shelf. It doesn't cling to a wing the way a stabilized sauce does. On a store shelf next to a sauce with a gum in it, ours looks less uniform. We've made peace with all of that. The body comes from two places, and neither is an additive

The first is the pureed solids. Fermented pepper, blended fine. That's the substance in the bottle, and it's why the sauce has weight at all rather than running like water.

The second is the brine we add back, and that's the dial. Add less and the sauce tightens up. Add more and it loosens. We hold that number steady batch to batch, which is how a bottle you buy in November pours like the one you bought in June.

One reasonable guess to head off: our lacto sauces contain carrots and bell pepper, and in a lot of hot sauces those ingredients are doing structural work, thickening the sauce and stretching the pepper. That isn't why they're in ours. They're there for flavor. The carrot brings a rounded sweetness that sits under the heat, and the bell pepper adds a green, vegetal body to the aroma. If they thicken the sauce a little on the way through, fine, but we'd put them in either way.

Vinegar goes in after the ferment is finished, for consistency, so every bottle in a batch lands in the same place rather than wherever that particular vessel happened to finish.

Why #KojiHachi pours thinner still

Pour a lacto sauce and a #KojiHachi side by side and you'll see the koji move faster. There's a specific reason, and it isn't the koji.

#KojiHachi is built with Aspergillus oryzae, the same culture behind miso, soy sauce, and sake. Over eight months minimum, with our reserve batches running two to four years, koji's enzymes break the pepper down into free glutamates. That's the deep, savory, mouth-filling quality in the bottle, and it arrives on the same schedule aging works everywhere else: slowly, and only if you leave it alone.

Umami that concentrated needs a counterweight. Without enough acid to cut it, the savoriness stops being interesting and starts being heavy, coating your palate and refusing to leave. So the koji line carries a higher proportion of vinegar than the lacto line does, and it's there to keep the umami in balance and readable.

More liquid, thinner pour. The texture is a consequence of the flavor decision, not a goal we were chasing.

How to cook with a sauce that pours fast

A thinner sauce is a differently useful one. Once you cook with that in mind it stops feeling like a compromise.

Start with what it does best, which is disperse. A sauce with a gum in it wants to stay where you put it, exactly right on a wing and working against you in a pan. Ours goes into a dish and distributes. Stir a teaspoon into a pan sauce and it threads through the entire thing rather than sitting in a red streak you have to chase with a spoon.

Measure it in teaspoons rather than shakes. With no gum slowing the pour, a bottle of ours comes out faster than you're expecting, and if you're seasoning something you can't un-season, a spoon gives you back the control the bottle doesn't.

Give it fat to ride on. Capsaicin is fat-soluble, so a thin sauce whisked into something rich gets carried across the whole bite instead of spiking in one corner of it. Two teaspoons into a couple tablespoons of mayo makes a sandwich spread. The same move into softened butter, then onto grilled corn, is the fastest good thing you can do with a bottle of Fresno #KojiHachi.

Add it late to anything creamy. Acid plus dairy over high heat is how you break a sauce. Off the heat, stirred in at the end, it behaves.

And shake it first. Every time. The solids settle because we didn't add anything to stop them.

Frequently asked questions

Why is my fermented hot sauce so thin?

Two reasons in ours. Fermentation breaks down the pectin that gives a fresh pepper its structure, and we don't add a gum or stabilizer to rebuild body afterward. The consistency is set by how much brine we measure back in after pureeing.

Do you use xanthan gum or any thickener?

No, and we never have. Our rule is that if an ingredient doesn't have to be in the bottle, it doesn't go in. A thickener would change how the sauce looks and clings without making it taste like more of itself.

Is a thinner hot sauce lower quality?

No. It's a different set of tradeoffs. Thinner sauces disperse into food better, which suits cooking. Thicker, stabilized sauces cling better, which suits coating. Both are deliberate choices by whoever made them.

Why is #KojiHachi thinner than your lacto sauces?

Koji builds an intense, glutamate-rich savoriness over eight months or more, and that depth needs more acid to stay balanced. The higher proportion of vinegar keeps the umami readable, and it also makes the sauce pour faster.

Will shaking it fix the texture?

Shaking recombines the solids and liquid, which is what you want before every use. It won't make the sauce thicker, because there's nothing in there designed to hold it in suspension.

Can I thicken it myself?

You can, though we'd suggest reaching for the dish instead of the bottle. Reducing a sauce in a hot pan concentrates it, and whisking it into mayo, butter, yogurt, or cream cheese gives it body and carries the heat at the same time.

We think about this more than a hot sauce company probably should. But the measuring cup at the end of the ferment is a real decision, made the same way every batch, and it's the kind of thing that only exists because two people are making the call instead of a spec sheet.
